South Africa has roughly one engineer for every 3,000 people. Developed economies have one for every 300. The money is committed. The people are not.

The shortage isn't a shortage of graduates. It's a blocked pipeline — graduates who can't get the structured workplace experience that leads to registration, and firms that stopped betting on graduates because the bet kept failing.

The diagnosis

The pipeline is blocked in the middle, not at either end.

Universities are producing engineering graduates. The country needs registered professionals. Between the two sits the candidate phase — the structured workplace experience that turns one into the other — and that is where the flow has stopped.

Two things closed it. The workplace experience itself became scarce, because firms under margin pressure stopped carrying people who were not yet productive. And the mid-career engineers who used to supervise that experience largely aren't there any more.

Graduates

Engineering degrees are being completed. Engineering sits below 10% graduate unemployment — better than most fields. This is not a jobless-graduate story.

The candidate phase — blocked

  • The structured workplace experience required for professional registration is scarce, and firms stopped offering it once graduate bets kept failing.
  • The 35–55 cohort that used to supervise candidates has thinned through retirement and emigration, so the firms that would host them have nobody free to mentor.
  • Nothing in a CV, an interview or an assessment centre tells a firm which candidate is worth the risk.

The real objection

Firms don't reject graduates for what they don't know.

We asked engineering firms why they stopped hiring graduates. Almost nobody said technical ability.

None of that is a training gap. It's a risk problem. No interview tells you who is still arriving at 07:00 in month eight, and after enough bad bets a firm stops placing them.

A firm that decided graduates weren't worth the risk was reasoning correctly from the information it had. The information was the problem.

The graduates aren't unemployable. They're unproven. Nobody built a way to prove them. We did.

How it works

Five stages. Each one narrows the pool.

The narrowing is the point. A funder is not buying access to everyone who applied — they are buying the small number of people left standing at the end of a filter nobody can game.

Intake

Candidates come in through NPO partners, from the community and from the graduate pool, into life skills, values and ethics work. [CLIENT: intake volume] enter this phase to yield the selected pool.

Proving

Selection

Top performers are invited into the programme. Roughly one in ten of the qualifying selected pool are engineering graduates.

Forging

A learnership delivering toward SAQA 99669, run on a retail sales floor: hundreds of live customer interactions a week, daily mentorship and correction in the moment rather than at a quarterly review.

Placement

Rotation into engineering consultancy practice, then absorption — with first right of refusal held by the firm that funded the seat.

The part that sounds wrong

Why we put engineers behind a counter.

A young engineer will spend their career representing a firm to clients who are frustrated, technical, sceptical or all three. That skill is built by repetition, and there is nowhere on earth with more repetition than a sales floor.

Our learners handle hundreds of live customer interactions a week, under a mentor, with their performance visible in real time and correction delivered in the moment rather than at a quarterly review.

They learn to read a room. To hear an objection without taking it personally. To hold a position without becoming defensive. To be corrected in front of other people and keep working.

That last one matters more than anything else on this page. The junior engineer who can take a red-lined drawing without sulking is the one who becomes a lead. We drill it hundreds of times before they reach your office.

We don't place engineers into engineering practice alone.

The retail floor builds the behaviour. It cannot build engineering judgement — only an engineering firm can do that, and only people who develop engineers for a living can structure what happens after placement. Two partners carry that side of the programme.

AEI develops engineering graduates into practising professionals and manages their deployment — a managed engineering service rather than a recruitment agency, employing, developing and supporting the engineers it places. Its position is the same as ours, arrived at independently: universities produce graduates, industry requires professionals, and the gap between the two has to be built deliberately.

We scaled slowly on purpose.

Three years piloting the method. Then a controlled scale to 30 engineers, to test whether results held outside pilot conditions. They did. Now 200 seats for 2027.

Learnership recognition and absorption points on the B-BBEE scorecard, and the Section 12H allowance at R20,000 annually plus R20,000 on completion for learners already holding an NQF 7 or 8 qualification.

The constraint is not ambition — it is that roughly one in ten of the people who clear the proving phase are engineering graduates, and we are not going to widen the filter to fill a number.
